Subcontractor Project Kickoff Checklist: 16 Steps Before Breaking Ground
Pre-construction alignment between GCs and subcontractors is essential to ensure a successful project kickoff. If there are issues with the job, they are typically baked in at this stage and will surface later as delays and disputes.
Standardizing the kickoff process is an excellent way to align crews to the job and to ensure expectations are documented properly and understood by all parties.
Use this checklist as a template before every job to ensure contracts, permits, and site logistics are established and understood before breaking ground.
Submittals
Submittal logs ensure that the planned work aligns with the project plans and relevant safety codes and provide critical timelines for when materials are needed on the job site.
- CONFIRM that the submittal log has been created and that tasks are assigned.
- VERIFY that items with long lead times are flagged and tracked (avoids delays).
- CONFIRM the approval status for each item before ordering materials.
- ASSIGN ownership to specific personnel (ensures accountability).
Site setup
Advance site setup ensures workers can proceed safely and efficiently. Poor planning results in time wasted, safety concerns, and material damage.
- CONFIRM site access, parking, and staging areas for your crew.
- VERIFY that the safety plan and all site-specific requirements are reviewed with the crew before they set foot on the job site.
- CONFIRM equipment and material delivery logistics and timelines.
- WALK THE SITE with the foreman before work starts to flag any concerns or anomalies that might impact the job or your crew’s ability to complete it.
Documentation setup
Proper pre-construction documentation clarifies the scope of the work, protects profit margins, and reduces delays, disputes, change orders, and trade stacking.
- ESTABLISH A DAILY REPORT PROCESS for the crew (gain consistency and transparency).
- CONFIRM RFI AND CHANGE ORDER WORKFLOWS before issues arise (prevents reporting and approval delays).
- ESTABLISH PHOTO DOCUMENTATION EXPECTATIONS to ensure all changes are properly documented and auditable.
- CONFIRM WHERE PROJECT DOCUMENTS LIVE and who has access. Subcontractor software like eSUB enables role-based access and centralized document storage.
Team communication protocols
Good communication at the outset ensures teams are aligned to project goals and helps to eliminate ambiguities, delays, and rework that erode the bottom line.
- DEFINE how the field and the office will communicate daily.
- SET EXPECTATIONS for response time on RFIs, T&M, and field questions.
- CONFIRM THE ESCALATION HIERARCHY for urgent issues to ensure efficient resolution.
- SCHEDULE A KICKOFF CALL with the GC if not already done. Here’s where you can align expectations, trade partners, identify scope gaps, and establish expectations around communications according to your protocols.
A Strong Kickoff Protects the Rest of the Job
The work you do before breaking ground sets the tone for the rest of the job. Establish these points in advance to establish expectations with the GC and align trades so your people can get on with the work.
